Microsoft·Product Manager·Onsite - Product Sense / Strategy

May 2026
Interviewed at Microsoft for what seemed like a product role focused on the music industry. One question, not much else to go on, but it was a meaty enough prompt that I was thinking about it for days after.
  • How would you design a viable product for the music industry that fills a real gap in the current market?

“This one took me a minute to get my footing.”

Microsoft AI Engineer interview with a meaty coding problem around LLM training infrastructure. Single question but it went pretty deep into both algorithms and system design territory, which I wasn't fully expecting.
  • Implement sample packing for supervised fine-tuning of an LLM. Given a list of (prompt_tokens, answer_tokens) pairs and a target sequence length, return the packed sequences, attention masks, and loss masks. Your solution should handle block-diagonal attention so tokens across different packed examples can't attend to each other, track which positions contribute to the loss, and use a bin-packing heuristic to minimize padding.

“This one had more layers than I initially clocked.”

Interviewed for a PM role at Microsoft and got hit with a classic complexity question early on. Not a lot to report beyond that one prompt, but it's the kind of question that can go sideways fast if you're not prepared.
  • Walk me through one of the most complex projects you've worked on.

“I went with a cross-org initiative I led a couple years back.”

Microsoft SWE coding round, one question the whole time. Pretty focused on in-place array manipulation which I don't practice enough.
  • Given an unsorted array of integers, remove duplicates in-place and return the deduplicated array. You cannot use any additional data structures.

“The no-extra-data-structure constraint is what makes this annoying.”

Microsoft analytics interview with a revenue growth question. Not much context to go on but it felt like a product metrics case.
  • How would you calculate or analyze monthly revenue growth for a product?

“Went with month-over-month percentage change as the baseline, then started layering in cohort breakdowns and new vs.”

Microsoft coding screen, one question that looked like a simple string processing problem until the edge cases started piling up. The stop-token-spanning-chunks thing is sneakier than it sounds.
  • Given a stream of string chunks, yield characters to the output until a stop token is detected. The stop token may be split across two consecutive chunks, so you need to buffer characters that could be the beginning of the stop token and only emit them once you've confirmed they aren't part of it.

“I thought I had this immediately and started coding a simple scan.”

Microsoft·Software Engineer·Onsite - Behavioral / Leadership

May 2026
Interviewed for a business analyst role at Microsoft and got hit with a people management scenario that felt a bit out of left field for a BA position.
  • If a member of the engineering team isn't pulling their weight, how would you handle it as a PM?

“Bit of an odd one for a BA interview but I rolled with it.”

May 2026
Microsoft product design interview, one question about designing a smart whiteboard for an office setting. Pretty open-ended and I wasn't sure how deep to go on the hardware side versus the software experience.
  • Design a smart whiteboard for an office environment.

“I started with user types, which felt safe, but I think I spent too long there and rushed the actual feature prioritization.”

Microsoft coding interview, one problem the whole session. The 15-puzzle minimum moves question sounds like a classic BFS warmup until you realize the state space is enormous and you need to actually think about it.
  • Given a 4x4 sliding puzzle board with tiles numbered 1 through 15 and one blank space, find the minimum number of moves to reach the solved configuration using BFS. Return -1 if the configuration is unsolvable.

“I jumped straight to BFS which was right, but encoding the board state tripped me up for a few minutes.”

Microsoft·Product Manager·Onsite - Behavioral / Leadership

May 2026
Microsoft PM interview with a leadership and communication question about managing distributed teams. Pretty straightforward round, one question, nothing too wild.
  • You're managing a team spread across multiple time zones and locations. What would you actually do to keep communication clear and effective?

“I talked through async-first norms, overlap hours, documentation culture, that kind of thing.”
